It also happens to be one of the most profitable, because it does two jobs at once that nothing else does as cheaply: it wins client briefs, and it keeps candidates warm until they move. Most agencies do neither of them well, which is exactly why the ones that get it right pull ahead.

Here is how to make email earn its place.

The two jobs email does for a recruitment agency

Every recruitment desk has two audiences, and email speaks to both. On one side are the hiring managers who sign briefs, and email is how you stay the name they think of when a role opens. On the other are the candidates and clients who are not ready today, and email is how you hold that relationship for the six or twelve months until they are. Treat those as two separate programmes, because a message written for a hiring director rarely lands with a candidate, and the other way round.

Winning the brief: client email that does not get deleted

Client-side email fails for one reason more than any other. It is about you. "We are a leading recruitment agency specialising in..." is the opening line a hiring manager has deleted a thousand times, and yours goes with the rest.

Flip it. Lead with something that is true for them and useful today. You have three assets no generic marketer has: live candidates, real salary data, and a close read of who is hiring in your niche. A note that opens with "two of the three infrastructure engineers we placed this quarter came from companies that just announced layoffs, here is what that means for your Q4 hiring" earns a reply because it was worth reading. The pitch can come later, once you have shown you are worth the inbox space.

Keep it short, send it from a real consultant rather than a brand mailbox, and make the ask small. You are not closing a retainer in an email. You are earning a fifteen-minute conversation.

A word on the law, because recruiters worry about it. In the UK you can email corporate subscribers, meaning limited companies and PLCs, without prior consent, as long as you identify yourself and give a clear way to opt out. Do that, keep your list clean, and cold client outreach is both legal and effective. Keeping candidates warm on a list you own

The candidate side is where most agencies leave money on the table. You spend years building relationships, then let them go cold the moment a placement ends. Email is how you keep them.

The trick is to be useful rather than present. A monthly note with salary movements in your sector, a few genuinely strong people available now, and an honest read of the market keeps you top of mind with people who will hire through you the next time they need someone, and who will pick up when you call about a role. None of this matters if the email never arrives. Deliverability is the unglamorous plumbing that decides whether your work reaches an inbox or a junk folder, and it has become stricter. Google and Yahoo now expect proper authentication from anyone sending at volume, and a domain with a poor reputation gets quietly filtered no matter how good the writing is.

The essentials are SPF, DKIM and DMARC set up correctly, a domain you warm up rather than blast from day one, and a list you keep clean by removing the addresses that bounce. The sequence that actually gets replies

For outreach, three to five touches over two to three weeks is the sensible shape. The first earns attention. The middle ones each bring a fresh angle or a new proof point rather than nagging. The last closes the loop and leaves the door open for later. Beyond five, replies barely move and you start annoying people, so stop.

The single biggest lever is not the sequence at all. It is the list. A tightly chosen list of the right hiring managers with a genuinely relevant reason to hear from you will outperform a huge, loose list every time, however clever the copy. Spend your effort there first.

Measure it against briefs, not opens

Open rates flatter and mislead. What matters is whether email produced a conversation, a brief, a placement. Track replies, meetings booked and briefs won, and judge each programme on that. If the candidate newsletter is not producing warm calls and the client sequence is not producing meetings, change them or drop them. Activity that does not ladder up to a fee is a hobby, not marketing.

Email rewards patience and punishes neglect. Run it as a standing part of your marketing rather than a burst before a quiet quarter, and it becomes the channel that keeps your pipeline full while your consultants get on with placing.
